Training Teams and Launch ART

In successfully implementing SAFe all the twelve moves or activities are important to be understood and adopted. Up till now, we have gone through the seven critical moves of implementing SAFe and today we will be learning about the team’s training and then launching ART.

“Many complain about training because they don’t want you to know, how much they don’t know.”

This ignorance of the team’s current state will lead the training to failure. If the trainer is unaware of the type required of a fresh attitude, skills, and behavior. This will lead to unawareness about the kind and amount of training needed by the team. All this acceptance of new skills, attitudes, and behavior required for change in the enterprise needed to be done with one step at a time making it smoothly merged in them or making them understand the requirement of this change within. To change the team's behavior and skills hence changing enterprise culture, to do this it is required to shape the path by training the people by showing the way and following up with the coach to help them master this attitude and skills.

Training the Agile Team

The agile teams are newly formed and are the most important part of the launching ART as they create the required solution. It is necessary to make them aware of the complete scenario of change required. These teams have the all-around knowledge of development, business, support, operations, and other domains as they are from all parts of the enterprise so they only need a complete understanding of their role and agile skills needed along with a small motivational push. As they must be new in the SAFe working environment they require the necessary training for agile or SAFe working. The training of the agile team includes

  • Overview of manifesto

  • Detail about agile values and principles

  • Scrum element and role responsibilities of product owner and scrum master

  • Purpose and working of basic events

  • Tracking of stories with kanban

  • Preparation methods and details of PI planning and team backlog.

One must be aware that there may be some resistance to training from the team members as they may feel that they know about the agile working from their previous basic knowledge which may differ from the training, as this training consist beyond basic elements and practices such as

  • Role of a team in events

  • Concentration and involvement in system demo

  • Creating larger teams of teams

  • Using story points as a measure

  • Understanding workflow

  • Collaboration and communication with other related teams etc.

In most cases training larger groups together is recommended in agile team training as they provide benefits as

  1. Cost-efficient- It helps to get a hardly available talented trainer for everyone and also reduces the cost of training.

  2. Accelerate learning- Shortens the training period as this will take only a few days than a month.

  3. Collective learning- Helps in building a social network from the training itself which is the base of agile.

  4. Common scaled paradigm- All get the same training at the same time, and from the same coach avoiding variability in content.

Launch the ART

There are various ways and times to launch ART but the easiest way is the ART quick start approach in which team training and PI planning are conducted in a single week. This approach consists of three elements

Day 1-2: In these days the agile team big room training is conducted.

Day 3-4:Immediately after training PI planning is conducted. This provides the PI planning experience following the training.

Day 5: On this day mentoring and guiding are done when people are assigned on their new role, practices, training, and preparing for first iterations.

First PI Planning Event

In Quickstart PI planning helps in creating the team backlog and reinforces the training they received. As stated “teams that get off to a good start wins pennants”, similarly good start with PI session will bring success as it will bring

· Enthusiasm and confidence in the new way of working

· Start in building the Art of agile teams of teams and social network

· Built team on assuming responsibilities for planning and delivery

· Provide visibility in mission and context of program

· Exhibit commitments of lean-agile mentors for SAFe transformation.

Once this move is taken the enterprise is on a ride of transformation to SAFe and there is no going back. Enterprises should continuously evolve and improve their SAFe practices.
